Do You Need a Sourcing Agent in Guangdong? When to Hire One — and When Not To

A sourcing agent is not a silver bullet. This article breaks down: at what order size an agent pays off, the reasonable fee band, and the cost comparison between using an agent vs dealing with the factory directly.

Many overseas buyers hear "sourcing agent" and imagine a middleman marking up the price. In reality, for SMB buyers, a competent local Guangdong agent usually saves far more than its fee. The key question is whether your situation actually justifies one.

3 scenarios where an agent pays off

(1) Multi-category mixed container — e.g. one container holding Yangjiang knives, Lianjiang appliances and Gaozhou gloves from 3–5 factories with coordinated schedules. (2) First-time ordering in China, needing someone on the ground to visit factories, inspect and handle small issues. (3) Annual spend under USD 500k — not enough to justify a full-time China QC / purchaser.

2 scenarios where an agent is overkill

(1) You already have 1–2 fixed core suppliers on stable repeat orders — direct contact is cheaper. (2) Annual spend over USD 2M — set up your own Pearl River Delta office or hire a long-term QC; unit cost is far below an agent.

Reasonable fee bands

Industry norm is 3%–8% of order value, or a flat USD 1,500–4,000/month retainer. Below 3%, the agent is likely getting rebates from the factory. Above 8%, unless it includes deep QC, translation and logistics coordination, it is not worth it. Our agency service is quoted per project, itemised, with no factory rebates.

How to judge whether an agent is reliable

(1) Can it show references from 3+ repeat clients? (2) Is it willing to let you talk directly to the factory owner / sales? A good agent does not block communication. (3) Does it proactively say "this factory is not a fit for you"? An agent that only says "yes we can do it" is a salesperson, not a consultant.
